1. Define your aha moment precisely

Before you change anything in your onboarding, answer this question: "What is the one action a user takes that correlates most strongly with them becoming a paying customer?" For Slack it was sending 2,000 messages. For Dropbox it was putting one file in a folder. For your product, run a cohort analysis: what do retained users do in their first session that churned users don't?

Everything in your onboarding should point toward that action. Not explaining features. Not building familiarity. Getting them to do that one thing.

2. Replace passive tours with interactive guides
